What you’ll learn
The four-minute flow
1. Brain dump: list the work without sorting it yet.
2. Ask two questions: how much does this affect a real outcome, and how time-sensitive is it?
3. Place tasks in the impact/urgency matrix.
4. Share your top three so others understand the plan.
The impact/urgency matrix
High impact, high urgency: do first.
High impact, lower urgency: schedule protected time.
Lower impact, high urgency: delegate where appropriate or timebox.
Lower impact, lower urgency: defer or drop if safe.
A mandatory administrative task can still matter. Check deadlines and consequences before dropping it.
Share your priorities
“Top three for today: respond to the client issue, update the project plan, and draft the training outline. I will handle lower-priority admin after that.” Confirm priorities when they conflict with your team's expectations.
